Create a Stakeholder Interview Tracker

What You Will Learn

You will learn how to use Gemini to create a stakeholder interview tracker with interviewee details, topic coverage, follow-ups, synthesis tags, and review status.

Required Dataset

No dataset is required.

Create a blank Google Sheet with two tabs:

Interview_Tracker
Interview_Check

Before You Start

Decide the purpose of the interviews. For this exercise, use this brief:

We are interviewing stakeholders to understand operating challenges, cost-reduction opportunities, decision bottlenecks, and implementation risks.

The goal is to build a tracker, not to write interview notes yet.

Step-by-Step Instructions

Step 1. Ask Gemini to create the tracker

Open Gemini and enter:

Act as a consulting project manager.

Objective: Create a stakeholder interview tracker for a cost-reduction project.

Include fields for interviewee name, title, department, company, stakeholder type, interview date, interviewer, status, interview objective, topics covered, key takeaways, follow-up questions, action items, owner, due date, synthesis tags, confidence level, and review needed.

Return a clean table structure suitable for Google Sheets.

Paste the result into Interview_Tracker.

Step 2. Add practical dropdowns

Add dropdowns for fields that should stay consistent.

For Status, use:

Not Scheduled
Scheduled
Completed
Needs Follow-Up
Canceled

For Stakeholder Type, use:

Executive
Business Unit Lead
Functional Lead
Frontline Manager
Subject Matter Expert
External Stakeholder

For Confidence Level, use:

High
Medium
Low

For Review Needed, use:

Yes
No

Step 3. Add a review-needed formula

If Confidence Level is in column P and Review Needed is in column Q, use:

=IF(OR(P2=”Low”,J2=””,K2=””,L2<>””),”Yes”,”No”)

This flags rows with low-confidence notes, missing objectives, missing topics, or unresolved follow-up questions. Adjust the column letters to match your tracker.

Step 4. Ask Gemini to review the tracker

Use this prompt:

Review the Interview_Tracker tab. Identify missing fields, unclear labels, weak follow-up tracking, and risks before using this tracker in a consulting project.

Expected Result

You should have a structured stakeholder interview tracker that captures who was interviewed, why the interview matters, what topics were covered, what follow-ups remain, and how the input should be synthesized.

Check Your Work

Confirm that each interview row includes interviewee details, interview status, objective, topic coverage, key takeaways, follow-ups, action owner, due date, synthesis tags, confidence level, and review-needed status.

Optional Extension

Ask Gemini to create synthesis tags:

Using the Interview_Tracker tab, recommend synthesis tags for interview notes, such as cost opportunity, process bottleneck, technology issue, organization barrier, risk, quick win, and decision needed.
